Build a dependency inventory
Start with every place a model choice is fixed: editor defaults, project rules, background agents, pull-request review, command-line scripts and organization templates. Record the model, context requirements, tools, permission level, expected output and the owner who can approve a change.
Separate true model dependencies from habits. A workflow may rely on a particular context size, structured tool calling or image input rather than a brand name. That distinction produces a clearer shortlist and prevents teams from replacing a capable workflow with a superficially similar chat model.
Use a held-out engineering test set
Choose representative tasks from the team's actual repositories: fix a failing test, trace an unfamiliar module, upgrade a dependency, review a security-sensitive change and complete a multi-file feature. Remove secrets and reserve expected outcomes so the candidate model has not been tuned against the answers during daily use.
Measure successful task completion, regression rate, tool-call accuracy, review effort, latency and cost. Run each candidate more than once because agent results vary. A model that writes elegant snippets can still lose if it edits the wrong files, ignores repository policy or cannot recover from a failed command.
Stage the migration and preserve rollback
Move low-risk assistance first, then bounded agent tasks, and only later workflows that can merge, deploy or access production data. Keep human approval at consequential steps and compare the new model against the previous baseline during an overlap window.
