The stack OpenAI describes
OpenAI now describes its business as a connected stack: data-center infrastructure and custom chips at the bottom, InferenceX serving software and model families in the middle, and consumer and enterprise experiences above them. Jalapeño is the clearest new piece of that picture.
The company also points to GPT-OSS 120B and an internal infrastructure project named Camellia. Together, the components suggest that OpenAI wants tighter control over how models are trained, served and translated into products rather than relying on a single external layer.
Why vertical integration can help
When one organization controls the model and serving system, it can co-design kernels, memory movement, batching and product behavior. A product team can also route requests across model variants based on latency, quality and cost instead of treating infrastructure as fixed.
OpenAI says GPT-5.6 Sol at maximum reasoning used 54% fewer output tokens than another leading model in the Artificial Analysis Coding Agent Index. That comparison is a specific benchmark result, not proof that every application will consume half as many tokens.
The operational risk
A full stack creates more surfaces that must evolve together. Hardware lead times are long, model architectures change quickly, and product traffic is unpredictable. An optimization that is excellent for today's workload may become a constraint if models or customer demand shift.
It also makes comparisons harder. A faster user experience may come from the model, scheduler, cache, network or chip. Buyers should evaluate the outcome they purchase—correct completed work under latency and cost limits—rather than assigning the whole result to one branded component.
What the strategy means for the market
OpenAI's move adds pressure on other model providers to explain their infrastructure economics. It may also increase demand for partners that can supply power, networking, packaging and manufacturing at the scale custom silicon requires.
